Lead Time: What It Is, What It Includes, and How It Differs from Cycle Time
Lead time is the total clock from the moment an order is placed to the moment it’s delivered, waiting included. It’s what the customer actually feels. It gets confused with cycle time, but cycle time is only the hands-on time to make one unit. Most lead time is waiting, not working.
Why does lead time matter?
Lead time matters because it is the wait the customer actually feels, from order to delivery, and shorter lead times win orders and free up cash tied in inventory. Most of it is queueing rather than real work, so it is usually the clearest signal of how well work flows through the plant. Cutting it often does more for competitiveness than making any single machine faster.
What makes up lead time?
Lead time is mostly the gaps between the work, not the work itself:
- Order processing, before anything is made.
- Waiting in queue, usually the biggest chunk.
- The actual processing, the cycle time.
- Moving between steps, and any inspection or rework.
- Shipping and delivery to the customer.
How does lead time differ from cycle time?
Three different clocks. Lead time is the whole order-to-delivery span, waiting and all. Cycle time is just the time to make one unit once work starts. Takt time is the pace demand requires. Cutting lead time usually means cutting the waiting, which often traces back to too much work in progress, not slow machines.
